Why We Built Mindra: The Case for an AI Orchestration Layer

Every enterprise we spoke to had the same problem: a growing collection of powerful AI tools that couldn't work together. No shared memory, no coordination, no control plane. Mindra exists because the missing piece was never another AI model — it was the layer that makes all the models work as one.

The Problem We Couldn't Stop Thinking About

In early 2024, we started having the same conversation over and over again with engineering leaders, operations directors, and CTOs across dozens of companies.

The conversation always started the same way: "We've been experimenting with AI for months. We have ChatGPT for this, Claude for that, a custom model for something else, a few automation scripts duct-taped together — and honestly, it's a mess."

Every team had invested in AI. Every team had seen glimpses of what was possible. And almost every team had hit the same invisible ceiling: individual AI tools are impressive in isolation, but the moment you try to make them work together — to hand off context, share state, coordinate across workflows, and act reliably in production — everything falls apart.

That ceiling had a name, even if nobody was calling it that yet: the orchestration gap.


What the Orchestration Gap Actually Looks Like

The orchestration gap isn't a single failure. It's a cluster of compounding frustrations that show up the moment you try to move from AI experimentation to AI operations.

Context doesn't travel. You ask one AI tool to summarise a document and another to draft a response based on that summary — but the second tool has no idea what the first one did. Every handoff is manual. Every workflow leaks context at the seams.

There's no coordination layer. When you have five AI tools and a workflow that needs all five, you need a human — or a brittle custom script — to act as the coordinator. That doesn't scale, and it breaks constantly.

Reliability is a guess. A single LLM call failing silently is annoying. A ten-step agent pipeline failing silently is a production incident. Without a proper orchestration layer, there's no retry logic, no fallback routing, no error recovery — just hope.

Governance is an afterthought. Who approved this agent action? What data did it touch? Which model made that decision? In regulated industries, these aren't philosophical questions — they're audit requirements. Without an orchestration layer, there are no answers.

Cost is invisible. Token spend compounds fast when agents are calling LLMs dozens of times per workflow. Without a control plane, there's no visibility and no way to optimise.

We saw these problems everywhere we looked. And we noticed something important: the companies that were solving them were solving them the hard way — building custom orchestration infrastructure from scratch, maintaining it indefinitely, and diverting engineering resources away from their actual product.

That felt like exactly the kind of problem a platform should solve.


Why Existing Tools Weren't Enough

We weren't the first people to notice the orchestration gap. There were frameworks — LangChain, LlamaIndex, AutoGen — that gave developers primitives to build with. There were workflow automation tools that could string together API calls. There were LLM providers adding new features every week.

But none of them were solving the full problem.

The developer frameworks were powerful but low-level. They gave you building blocks, not a platform. Using them in production meant writing and maintaining a significant amount of infrastructure code — which was fine for teams with deep ML engineering resources, but left everyone else behind.

The workflow automation tools were designed for deterministic processes. AI agents are not deterministic. They reason, branch, retry, and adapt. Fitting them into a rigid flowchart builder was like trying to run a marathon in a straitjacket.

The LLM providers were understandably focused on making their own models better, not on making multiple models work together seamlessly.

The gap between "I have AI tools" and "I have AI that works reliably in production, at scale, with governance and cost control" was still wide open.

That's the gap Mindra was built to close.


The Insight That Shaped Everything

As we thought about what the right solution looked like, one insight kept surfacing: the future of enterprise AI isn't about which model you use — it's about how you orchestrate them.

Models are commoditising faster than anyone expected. GPT-4 was extraordinary when it launched; eighteen months later, there were a dozen models competing at the same capability level. The differentiation is shifting — away from the model itself and toward the system that deploys it: how it's routed, how it's coordinated with other agents, how its outputs are validated, how its actions are governed, and how the whole thing is made reliable enough to trust in production.

This is the same pattern that played out in cloud computing. The underlying compute became a commodity. The differentiation moved to the orchestration layer — Kubernetes, Terraform, the entire DevOps toolchain. The teams that won weren't the ones with the fastest servers. They were the ones with the best infrastructure for deploying, scaling, and operating software reliably.

We believe the same shift is happening in AI. The teams that win won't necessarily have the best models. They'll have the best orchestration.

Mindra is our answer to what that orchestration layer should look like.


What We Set Out to Build

We had a clear set of principles from the start.

Model-agnostic by design. We never wanted to bet on a single LLM provider. Models evolve, pricing changes, capabilities diverge across use cases. Mindra routes to the right model for the right task, and switching or adding models should require zero re-engineering of your workflows.

Built for production, not demos. It's easy to build something impressive in a Jupyter notebook. It's hard to make it reliable at scale, with proper error handling, observability, retry logic, and graceful degradation. We optimised for the hard version from day one.

Accessible without sacrificing depth. We wanted non-technical teams to be able to build and run AI agents without writing code — while giving engineering teams the depth and control they need for complex, custom pipelines. These don't have to be in tension.

Governance as a first-class feature. Enterprises can't deploy AI at scale without audit trails, access controls, and explainability. We built the governance layer in from the beginning, not as a bolt-on.

Observable by default. Every agent action, every model call, every tool invocation should be traceable. When something goes wrong — and in complex systems, things will go wrong — you need to know exactly what happened and why.


Where We Are Today

Mindra is now live, with customers across industries using it to orchestrate AI agents for everything from automated financial reporting and contract review to customer support triage and software development acceleration.

We've been accepted into NVIDIA's Inception Programme, closed our pre-seed round, and built a team that is deeply obsessed with the problem we set out to solve.

But more than any milestone, what motivates us is the feedback we get from the people actually using the platform. The operations manager who built her first AI agent without writing a single line of code. The CTO who finally has full visibility into what his AI systems are doing and what they're costing. The engineering team that stopped maintaining custom orchestration infrastructure and started shipping product again.

That's why we built Mindra.


What Comes Next

We're still early. The orchestration layer for enterprise AI is being defined right now, and we intend to define it.

In the coming months, you'll see Mindra deepen its integration ecosystem, expand its governance and compliance capabilities, and push further into the multi-agent coordination patterns that will power the next generation of autonomous business workflows.
